5 ways to lead in an era of constant change

    for the better in their personal lives,

    they're often really energetic.

    Whether it's training for a marathon,
  • Not Synced
    picking up an old hobby,
  • Not Synced
    or learning a new skill,
  • Not Synced
    for most people,
  • Not Synced
    self-transformation projects occupy
    a very positive emotional space.
  • Not Synced
    Self-transformation is empowering,
  • Not Synced
    energizing,
  • Not Synced
    even exhilirating.
  • Not Synced
    I mean just take a look at some
    of the titles of Self-Help books.
  • Not Synced
    "Awaken the Giant Within,"
  • Not Synced
    "Practicing the Power of Now,"
  • Not Synced
    or here's a great one
    we can all relate to,
  • Not Synced
    "You are a Badass:
  • Not Synced
    How to Stop Doubting Your Greatness
    and Start Living an Awesome Life."
  • Not Synced
    (Laughter)
  • Not Synced
    When it comes to self-transformation,
  • Not Synced
    you can't help but get
    a sense of the excitement.
  • Not Synced
    But there's another type of transformation
  • Not Synced
    that occupies a very
    different emotional space.
  • Not Synced
    The transformation of organizations.
  • Not Synced
    If you're like most people,
  • Not Synced
    when you hear the words "Our organization
    is going to start a transformation,"
  • Not Synced
    you're thinking, "Uh oh."
  • Not Synced
    (Laughter)
  • Not Synced
    "Lay offs."
  • Not Synced
    The blood drains from your face,
  • Not Synced
    you mind goes into overdrive,
  • Not Synced
    frantically searching for some place
    to run and hide.
  • Not Synced
    Well you can run,
  • Not Synced
    but you really can't hide.
  • Not Synced
    Most of us spend the majority of our
    waking hours involved in organizations.
  • Not Synced
    And due to changes in globalization,
  • Not Synced
    changes due to advances in technology
  • Not Synced
    and other factors,
  • Not Synced
    the reality is
  • Not Synced
    is our organizations
    are constantly having to adapt.
  • Not Synced
    In fact, I call this the era
    of "always-on" transformation.
  • Not Synced
    When I shared this I idea
    with my wife Nicola,
  • Not Synced
    she said, "Always-on transformation?
  • Not Synced
    That sounds exhausting."
  • Not Synced
    And that may be
    exactly what you're thinking --
  • Not Synced
    and you would be right.
  • Not Synced
    Particularly if we continue to approach
    the transformation of organizations
  • Not Synced
    the way we always have been.
  • Not Synced
    But because we can't hide,
  • Not Synced
    we need to sort out two things.
  • Not Synced
    First,
  • Not Synced
    why is transformation so exhausting?
  • Not Synced
    And second,
  • Not Synced
    how do we fix it?
  • Not Synced
    First of all,
  • Not Synced
    let's acknowledge that change is hard.
  • Not Synced
    People naturally resist change,
  • Not Synced
    especially when it's imposed on them.
  • Not Synced
    But there are things that organizations do
    that make change even harder
  • Not Synced
    and more exhausting
    for people than it needs to be.
  • Not Synced
    First of all,
  • Not Synced
    leaders often wait too long to act.
  • Not Synced
    As a result,
  • Not Synced
    everything is happening in crisis mode.
  • Not Synced
    Which of course tends to be exhausting.
  • Not Synced
    Or, given the urgency,
  • Not Synced
    what they'll do is they'll just focus
    on the short-term results,
  • Not Synced
    but that doesn't give
    any hope for the future.
  • Not Synced
    Or they'll just take
    a superficial, one-off approach,
  • Not Synced
    hoping that they can return back
    to business as usual
  • Not Synced
    as soon as the crisis is over.
  • Not Synced
    This kind of approach
  • Not Synced
    is kind of the way some students
    approach preparing for standardized tests.
  • Not Synced
    In order to get test scores to go up,
  • Not Synced
    teachers will end up teaching to the test.
  • Not Synced
    Now that approach can work.
  • Not Synced
    Test results often do go up,
  • Not Synced
    but it fails the fundamental
    goal of education:
  • Not Synced
    to prepare students to succeed
    over the long-term.
  • Not Synced
    So given these obstacles,
  • Not Synced
    what can we do
  • Not Synced
    to transform the way
    we transform organizations
  • Not Synced
    ro rather than being exhausting
    it's actually empowering and energizing?
  • Not Synced
    To do that,
  • Not Synced
    we need to focus on five
    strategic imperatives,
  • Not Synced
    all of which have one thing in common:
  • Not Synced
    putting people first.
  • Not Synced
    The first imperative
    for putting people first
  • Not Synced
    is to inspire through purpose.
  • Not Synced
    Most transformations have
    financial and operational goals.
  • Not Synced
    These are important
    and they can be energizing ...
  • Not Synced
    to leaders.
  • Not Synced
    But they tend not to be very motivating
    to most people in the organization.
  • Not Synced
    To motivate more broadly,
  • Not Synced
    the transformation needs to connect
    with a deeper sense of purpose.
  • Not Synced
    Take Lego.
  • Not Synced
    The Lego Group has become
    an extraordinary global company.
  • Not Synced
    Under their very capable leadership,
  • Not Synced
    they've actually undergone
    a series of transformations.
  • Not Synced
    While each of these has had
    a very specific focus,
  • Not Synced
    the north star,
  • Not Synced
    linking and guiding all of them,
  • Not Synced
    has been Lego's powerful purpose:
  • Not Synced
    inspire and develop
    the builders of tomorrow.
  • Not Synced
    Expanding globally?
  • Not Synced
    It's not about increasing sales,
  • Not Synced
    but about giving millions of additional
    children access to Lego building bricks.
  • Not Synced
    Investment and innovation?
  • Not Synced
    It's not about developing new products,
  • Not Synced
    but about enabling more children
  • Not Synced
    to experience the joy
    of learning through play.
  • Not Synced
    Not surprisingly,
  • Not Synced
    that deep sense of purpose tends
    to be highly motivating to Lego's people.
  • Not Synced
    The second imperative
    for putting people first
  • Not Synced
    is to go all in.
  • Not Synced
    Too many transformations
  • Not Synced
    are nothing more than
    head-count cutting exercises;
  • Not Synced
    lay-offs under the guise
    of transformation.
  • Not Synced
    In the face of relentless competition,
  • Not Synced
    it may well be
  • Not Synced
    that you will have to take the painful
    decision to downsize the organization,
  • Not Synced
    Just as you may have to lose some weight
    in order to run a marathon.
  • Not Synced
    But losing weight alone
  • Not Synced
    will not get you across
    the finish line with a winning time.
  • Not Synced
    To win, you need to go all in.
  • Not Synced
    You need to all in.
  • Not Synced
    Rather than just cutting costs,
  • Not Synced
    you need to think about initiatives
  • Not Synced
    that will enable you to win
    in the medium term.
  • Not Synced
    Initiatives to drive growth,
  • Not Synced
    actions that will fundamentally change
    the way the company operates
  • Not Synced
    and very importantly,
  • Not Synced
    investments to develop
    the leadership and the talent.
  • Not Synced
    The third imperative
    for putting people first
  • Not Synced
    is to enable people with the capabilities
  • Not Synced
    that they need to succeed during
    the transformation and beyond.
  • Not Synced
    Over the years I've competed
    in a numer of triathalons.
  • Not Synced
    You know, frankly, I'm not that good,
  • Not Synced
    but I do have one distinct capability;
  • Not Synced
    I am remarkably fast at finding my bike.
  • Not Synced
    (Laughter)
  • Not Synced
    By the time I finish the swim,
  • Not Synced
    almost all the bikes are already gone.
  • Not Synced
    (Laughter)
  • Not Synced
    Real triathletes know that each leg --
  • Not Synced
    the swim, the bike, the run --
  • Not Synced
    really requires different capabilities,
  • Not Synced
    different tools,
  • Not Synced
    different skills,
  • Not Synced
    different techniques.
  • Not Synced
    Likewise when we transform organizations,
  • Not Synced
    we need to be sure
    that we're giving our people
  • Not Synced
    the skills and the tools
    they need along the way.
  • Not Synced
    [Cronas],
  • Not Synced
    a global software company,
  • Not Synced
    recognized the need to transfer
    from building products --
  • Not Synced
    software products --
  • Not Synced
    to building software as a service.
  • Not Synced
    To enable its people
    to take that transformation,
  • Not Synced
    first of all they invested in new tools
  • Not Synced
    that would enable their employees
    to monitor the usage of the features
  • Not Synced
    as well as customer satisfaction
    with the new service.
  • Not Synced
    They also invested in skill development,
  • Not Synced
    so that their employees would be able
  • Not Synced
    to resolve customer service
    problems on the spot.
  • Not Synced
    And very importantly,
  • Not Synced
    they also reinforced the collaborative
    behaviors that would be required
  • Not Synced
    to deliver an end-to-end seamless
    customer experience.
  • Not Synced
    Because of these investments,
  • Not Synced
    rather than feeling overwhelmed
    by the transformation,
  • Not Synced
    [Chronas] employees
    actually felt energized
  • Not Synced
    and empowered in their new roles.
  • Not Synced
    In the era of "always-on" transformation,
  • Not Synced
    change is a constant.
  • Not Synced
    My fourth imperative therefore
  • Not Synced
    is to instill a culture
    of continuous learning.
  • Not Synced
    When Satya Nadella became
    the CEO of Microsoft
  • Not Synced
    in February 2014,
  • Not Synced
    he embarked on an ambitious
    tranformation journey
  • Not Synced
    to prepare the company to compete
    in a mobile-first, cloud-first world.
  • Not Synced
    This included changes to strategy,
  • Not Synced
    the organization
  • Not Synced
    and very importantly,
  • Not Synced
    the culture.
  • Not Synced
    Microsoft's culture at the time was one
    of [silos] and internal competition --
  • Not Synced
    not exactly conducive to learning.
  • Not Synced
    Nadella took this head on.
  • Not Synced
    He rallied his leadership
    around his vision
  • Not Synced
    for a living, learning culture;
  • Not Synced
    shifting from a fixed mindset,
  • Not Synced
    where your role was to show up
    as the smartest person in the room,
  • Not Synced
    to a growth mindset,
  • Not Synced
    where your role was to listen, to learn
    and to bring out the best in people.
  • Not Synced
    [In early days,]
  • Not Synced
    Microsoft employees already know
    to shift in the culture.
  • Not Synced
    Clear evidence of Microsoft
    putting people first.
  • Not Synced
    My fifth and final imperative
    is specifically for leaders.
  • Not Synced
    In a transformation,
  • Not Synced
    a leader needs to have a vision,
  • Not Synced
    a clear road map with milestones
  • Not Synced
    and then you need to hold people
    accountable for results.
  • Not Synced
    In other words,
  • Not Synced
    you need to be directive.
  • Not Synced
    But in order to capture the hearts
    and minds of people,
  • Not Synced
    you also need to be inclusive.
  • Not Synced
    Inclusive leadership is critical
    to putting people first.
  • Not Synced
    I live in the San Francisco Bay area.
  • Not Synced
    And right now,
  • Not Synced
    our basketball team
    is the best in the league.
  • Not Synced
    We won the 2015 championship
  • Not Synced
    and we're favored to win again this year.
  • Not Synced
    There are many explanations for this.
  • Not Synced
    They have some fabulous players,
  • Not Synced
    but one of the key reasons
  • Not Synced
    is their head coach, Steve Kerr,
    is an inclusive leader.
  • Not Synced
    When Kerr came to the Warriors in 2014,
  • Not Synced
    the Warriors were looking
    for a major transformation.
  • Not Synced
    They hadn't won a national
    championship since 1975.
  • Not Synced
    Kerr came in and he had a clear vision,
  • Not Synced
    and he immediately got to work.
  • Not Synced
    From the outset,
  • Not Synced
    he reached out and engaged
    the players and the staff.
  • Not Synced
    He created an environment of open debate
    and solicited suggestions.
  • Not Synced
    During games he would often ask,
  • Not Synced
    "What are you seeing that I'm missing?"
  • Not Synced
    One the best examples of this came
    in game four of the 2015 finals.
  • Not Synced
    The Warriors are down two games to one
  • Not Synced
    when Kerr made the decision
    to change the starting lineup;
  • Not Synced
    a bold move by any measure.
  • Not Synced
    The Warriors won the game
    and went on to win the championship.
  • Not Synced
    And it is widely viewed
  • Not Synced
    that that move is the pivotal
    move in their victory.
  • Not Synced
    Interestingly, it wasn't
    actually Kerr's idea.
  • Not Synced
    It was the idea of his 28-year-old
    assistant, Nick U'Ren.
  • Not Synced
    Because of Kerr's leadership style,
  • Not Synced
    U'Ren felt comfortable bringing
    the idea forward,
  • Not Synced
    and Kerr not only listened,
  • Not Synced
    but he implemented the idea
  • Not Synced
    and then afterwards,
  • Not Synced
    gave U'Ren all the credit.
  • Not Synced
    Actions all consistent with Kerr's highly
    inclusive approach to leadership.
  • Not Synced
    In the era of "always-on" transformation,
  • Not Synced
    organizations are always
    going to be transforming.
  • Not Synced
    But doing so does not
    have to be exhausting.
  • Not Synced
    We owe it to ourselves,
  • Not Synced
    to our organizations
  • Not Synced
    and to society more broadly
  • Not Synced
    to boldly transform our
    approach to transformation.
  • Not Synced
    To do that ...
  • Not Synced
    we need to start putting people first.
  • Not Synced
