How to speak up for yourself

    I understood the true meaning
    of this phrase exactly one month ago,

    when my wife and I became new parents.
  • 0:13 - 0:15
    And it was an amazing moment.
  • 0:15 - 0:17
    It was exhilarating and elating,
  • 0:17 - 0:20
    but it was also scary and terrifying.
  • 0:20 - 0:25
    And it got particularly terrifying
    when we got home from the hospital.
  • 0:25 - 0:26
    And we were unsure
  • 0:26 - 0:30
    whether our little baby boy was getting
    enough nutrients from breastfeeding.
  • 0:31 - 0:34
    And we wanted to call our pediatrician,
  • 0:34 - 0:37
    but we also didn't want
    to make a bad first impression,
  • 0:37 - 0:39
    or come across as a crazy,
    neurotic parent.
  • 0:39 - 0:41
    So we worried ...
  • 0:41 - 0:42
    and we waited.
  • 0:42 - 0:45
    When we got to the doctor's
    office the next day,
  • 0:45 - 0:49
    she immediately gave him formula
    because he was pretty dehydrated.

    Our son is fine now,
  • 0:51 - 0:54
    and our doctor has reassured us
    we can always contact her,
  • 0:54 - 0:56
    but in that moment,
  • 0:56 - 0:58
    I should've spoken up,
  • 0:58 - 0:59
    but I didn't.
  • 0:59 - 1:03
    But sometimes we speak up
    when we shouldn't,
  • 1:03 - 1:06
    and I learned that over 10 years ago
    when I let my twin brother down.
  • 1:07 - 1:09
    My twin brother is
    a documentary filmmaker,
  • 1:09 - 1:11
    and for one of his first films,
  • 1:11 - 1:14
    he got an offer from
    a distribution company.
  • 1:14 - 1:15
    And he was excited,
  • 1:15 - 1:18
    and he was inclined to accept the offer,
  • 1:18 - 1:20
    but as a negotiations researcher,
  • 1:20 - 1:23
    I insisted he make a counteroffer,
  • 1:23 - 1:26
    and I helped him craft the perfect one.
  • 1:26 - 1:28
    And it was perfect --
  • 1:28 - 1:30
    it was perfectly insulting.
  • 1:30 - 1:32
    The company was so offended,
  • 1:32 - 1:35
    they literally withdrew the offer,
  • 1:35 - 1:36
    and my brother was left with nothing.
  • 1:37 - 1:41
    And I've asked people all over the world
    about this dilemma of speaking up:
  • 1:41 - 1:42
    when they can assert themselves,
  • 1:42 - 1:44
    when they can push their interests,
  • 1:44 - 1:46
    when they can express an opinion,
  • 1:46 - 1:49
    when they can make an ambitious ask.
  • 1:49 - 1:53
    And the range of stories
    are varied and diverse,
  • 1:53 - 1:56
    but they also make up
    a universal tapestry.
  • 1:56 - 1:59
    Can I correct my boss
    when they make a mistake?
  • 1:59 - 2:03
    Can I confront my coworker
    who keeps stepping on my toes?
  • 2:03 - 2:06
    Can I challenge my friends
    in sensitive joke?
  • 2:07 - 2:11
    Can I tell the person I love the most
    my deepest insecurities?
  • 2:11 - 2:13
    And through these experiences,
  • 2:13 - 2:14
    I've come to recognize
  • 2:14 - 2:18
    that each of us have something called
    a range of acceptable behavior.
  • 2:18 - 2:22
    Now sometimes we're too strong;
  • 2:22 - 2:23
    we push ourselves too much.
  • 2:23 - 2:25
    That's what happened with my brother.
  • 2:25 - 2:29
    Even making an offer was outside
    his range of acceptable behavior.
  • 2:30 - 2:32
    But sometimes we're too weak.
  • 2:32 - 2:34
    That's what happened with my wife and I.
  • 2:34 - 2:36
    And this range of acceptable behaviors --
  • 2:36 - 2:38
    when we start within our range,
  • 2:38 - 2:39
    we're rewarded.
  • 2:39 - 2:41
    When we step outside that range,
  • 2:41 - 2:43
    we get punished in a variety of ways.
  • 2:43 - 2:45
    We get dismissed or demeaned,
  • 2:45 - 2:46
    or even ostracized.
  • 2:46 - 2:50
    Or we lose that raise,
    or that promotion or that deal.
  • 2:50 - 2:53
    Now the first thing we need to know is:
  • 2:53 - 2:54
    what is my range?
  • 2:55 - 2:59
    But the key thing is
    our range isn't fixed;
  • 2:59 - 3:01
    it's actually pretty dynamic.
  • 3:01 - 3:05
    It expands and it narrows
    based on the context.
  • 3:06 - 3:10
    And there's one thing that determines
    that range more than anything else,
  • 3:10 - 3:12
    and that's your power.
  • 3:12 - 3:14
    Your power determines your range.
  • 3:14 - 3:15
    What is power?
  • 3:15 - 3:17
    Power comes in lots of forms.
  • 3:17 - 3:20
    In negotiations it comes
    in the form of alternatives.
  • 3:20 - 3:22
    So my brother had no alternatives;
  • 3:22 - 3:23
    he lacked power.
  • 3:23 - 3:25
    The company had lots of alternatives;
  • 3:25 - 3:26
    they had power.
  • 3:26 - 3:29
    Sometimes it's being new to a country,
  • 3:29 - 3:30
    like an immigrant.
  • 3:30 - 3:31
    Or new to an organization,
  • 3:31 - 3:33
    or new to an experience,
  • 3:33 - 3:34
    like my wife and I as new parents.
  • 3:35 - 3:36
    Sometimes it's at work
  • 3:36 - 3:39
    where someone's the boss
    and someone's the subordinate.
  • 3:39 - 3:40
    Sometimes it's in relationships,
  • 3:40 - 3:43
    where one person's more invested
    than the other person.
  • 3:43 - 3:47
    And the key thing is that when
    we have lots of power,
  • 3:47 - 3:49
    our range is very wide.
  • 3:49 - 3:52
    We have a lot of leeway in how to behave.
  • 3:52 - 3:53
    But when we lack power,
  • 3:53 - 3:55
    our range narrows.
  • 3:55 - 3:57
    We have very little leeway.
  • 3:57 - 4:00
    And the problem is that when
    our range narrows
  • 4:00 - 4:04
    that produces something called
    the low-power double bind.
  • 4:04 - 4:07
    And the low-power double bind happens
  • 4:07 - 4:11
    when if don't speak up we go unnoticed,
  • 4:11 - 4:13
    but if we do speak up we get punished.
  • 4:14 - 4:16
    Now many of you have heard
    the phrase the "double bind"
  • 4:16 - 4:18
    and connected it with one thing,
  • 4:18 - 4:19
    and that's gender.
  • 4:19 - 4:24
    The gender double bind is women
    who don't speak up go unnoticed,
  • 4:24 - 4:26
    and women who do speak up get punished.
  • 4:26 - 4:31
    And the key thing is that women have
    the same need as men to speak up,
  • 4:31 - 4:34
    but they have barriers to doing so.
  • 4:34 - 4:37
    But what my research has shown
    over the last two decades
  • 4:38 - 4:41
    is that what looks
    like a gender difference
  • 4:41 - 4:44
    is not really a gender double bind,
  • 4:44 - 4:46
    it's a really a low-power double bind.
  • 4:46 - 4:48
    And what looks like a gender difference
  • 4:48 - 4:51
    are really often just power
    differences in disguise.
  • 4:52 - 4:55
    Oftentimes we see a man
    and a woman, or men and women,
  • 4:55 - 4:56
    and we think:
  • 4:56 - 4:57
    biological cause.
  • 4:57 - 5:00
    There's something fundamentally
    different about the sexes.
  • 5:00 - 5:02
    But in study after study,
  • 5:02 - 5:07
    I've found that a better explanation
    for many sex differences
  • 5:07 - 5:09
    is really power.
  • 5:09 - 5:12
    And so it's the low-power double bind.
  • 5:12 - 5:17
    And the low-power double bind
    means that we have a narrow range,
  • 5:17 - 5:19
    and we lack power.
  • 5:19 - 5:20
    We have a narrow range,
  • 5:20 - 5:22
    and our double bind is very large.
  • 5:22 - 5:25
    So we need to find ways
    to expand our range.
  • 5:25 - 5:26
    And over the last couple decades,
  • 5:26 - 5:29
    my colleagues and I have found
    two things really matter.
  • 5:30 - 5:31
    The first:
  • 5:31 - 5:34
    you seem powerful in your own eyes.
  • 5:34 - 5:36
    The second:
  • 5:36 - 5:38
    you seem powerful in the eyes of others.
  • 5:38 - 5:40
    When I feel powerful,
  • 5:40 - 5:42
    I feel confident not fearful;
  • 5:42 - 5:44
    I expand in my own range.
  • 5:44 - 5:47
    When other people see me as powerful,
  • 5:47 - 5:49
    they grant me a wider range.
  • 5:50 - 5:54
    So we need tools to expand
    our range of acceptable behavior.

    And I'm going to give you
    a set of tools today.

    Speaking up is risky,
  • Not Synced
    but these tools will lower
    your risk of speaking up.
  • Not Synced
    So the first tool I'm going to give you
    got discovered in negotiations
  • Not Synced
    in an important finding.
  • Not Synced
    On average, women make less
    ambitions offers,
  • Not Synced
    and get worse outcomes than men
    at the bargaining table.
  • Not Synced
    But [hanerelli bowles]
    and [Emily Monatula]
  • Not Synced
    have discovered there's one situation
  • Not Synced
    where women get the same outcomes as men
    and are just as ambitious.
  • Not Synced
    That's when they advocate for others.
  • Not Synced
    And when they advocate for others,
  • Not Synced
    they discover their own range
    and expand it in their own mind.
  • Not Synced
    They become more assertive.
  • Not Synced
    Now this is sometimes called
    "the mama bear effect."
  • Not Synced
    Like a mama bear defending her cubs,
  • Not Synced
    when we advocate for others,
  • Not Synced
    we can discover our own voice.
  • Not Synced
    But sometimes we have to
    advocated for ourselves.
  • Not Synced
    How do we do that?
  • Not Synced
    And one of the most important tools
    we have to advocate for ourselves
  • Not Synced
    is something called "perspective-taking."
  • Not Synced
    And perspective-taking is really simple:
  • Not Synced
    it's simply looking at the world
    through the eyes of another person.
  • Not Synced
    And it's one of the most important
    tools we have to expand our range.
  • Not Synced
    When I take your perspective,
  • Not Synced
    and I think about what you really want,
  • Not Synced
    you're more likely to give me
    what I really want.
  • Not Synced
    But here's the problem.
  • Not Synced
    Perspective-taking is hard to do.
  • Not Synced
    So let's do a little experiment.
  • Not Synced
    I want you all to hold
    your hand just like this:
  • Not Synced
    your finger --
  • Not Synced
    put it up.
  • Not Synced
    And I want you to draw a capital
    letter E on your forehead
  • Not Synced
    as quickly as possible.
  • Not Synced
    OK, it turns out that we can
    draw this E in one of two ways;
  • Not Synced
    and this was originally designed
    as a test of perspective-taking.
  • Not Synced
    I'm going to show you two pictures
    of someone with an E on their forehead:
  • Not Synced
    my former student Erica Hall.
  • Not Synced
    And you can see over here,
  • Not Synced
    that's the correct E.
  • Not Synced
    I drew the E so it looks like and E
    to another person.
  • Not Synced
    That's the perspective-taking E
  • Not Synced
    because it looks like an E
    from someone else's vantage point.
  • Not Synced
    But this is over here
    is the self-focused E.
  • Not Synced
    And we often get self-focused.
  • Not Synced
    And we particularly get
    self-focused in a crisis.
  • Not Synced
    I want to tell you about
    a particular crisis.
  • Not Synced
    A man walks into a bank
    in Watsonville, California.
  • Not Synced
    And he says, "Give me $2,000 or I'm
    blowing the whole bank up with a bomb."
  • Not Synced
    Now the bank manager
    didn't give him the money.
  • Not Synced
    She took a step back.
  • Not Synced
    She took his perspective,
  • Not Synced
    and she noticed something
    really important.
  • Not Synced
    He asked for a specific amount of money.
  • Not Synced
    So she said, "Why did you ask for $2,000?"
  • Not Synced
    And he said,
  • Not Synced
    "My friend's going to be evicted
    unless I get him $2,000 immediately."
  • Not Synced
    And said, "Oh! You don't
    want to rob the bank,
  • Not Synced
    you want to take out a loan."
  • Not Synced
    (Laughter)
  • Not Synced
    "Why don't you come back to my office,
  • Not Synced
    and we can have you
    fill out the paperwork."
  • Not Synced
    (Laughter)
  • Not Synced
    Now, he quick perspective-taking
    diffused a volatile situation.
  • Not Synced
    So when we take someone's perspective,
  • Not Synced
    it allows us to be
    ambitious and assertive,
  • Not Synced
    but still be likeable.
  • Not Synced
    Here's another way to be assertive
    but still be likeable.
  • Not Synced
    And that is to signal flexibility.
  • Not Synced
    Now imagine you're a car salesperson
    and you want to sell someone a car.
  • Not Synced
    You're going to more likely make the sale
    if you give them two options.
  • Not Synced
    Let's say option A:
  • Not Synced
    $24,000 for this car
    and a five-year warranty.
  • Not Synced
    Or option B:
  • Not Synced
    $23,000 and a three-year warranty.
  • Not Synced
    My research shows that when you give
    people choice among options,
  • Not Synced
    it lowers their defenses,
  • Not Synced
    and they're more likely
    to accept your offer.
  • Not Synced
    And this doesn't just
    work with sales people;
  • Not Synced
    it works with parents.
  • Not Synced
    When my neice was four,
  • Not Synced
    she resisted getting dressed
    and rejected everything.
  • Not Synced
    But then my sister-in-law
    had a brilliant idea.
  • Not Synced
    What if I gave my daughter a choice?
  • Not Synced
    This shirt or that shirt?
  • Not Synced
    OK, that shirt.
  • Not Synced
    This pant or that pant?
  • Not Synced
    OK, that pant.
  • Not Synced
    And it worked brilliantly.
  • Not Synced
    She got dressed quickly
    and without resistance.
  • Not Synced
    When I've asked the question
    around the world,
  • Not Synced
    when people feel comfortable speaking up,
  • Not Synced
    the number one answer is:
  • Not Synced
    when I have social support in my audience.
  • Not Synced
    When I have allies.
  • Not Synced
    So we want to get allies on our side.
  • Not Synced
    How do we do that?
  • Not Synced
    Well, one of the ways
    is being a mama bear.
  • Not Synced
    When we advocate for others,
  • Not Synced
    we expand our range in our own eyes
    and the eyes of others,
  • Not Synced
    but we also earn strong allies.
  • Not Synced
    Another way that we
    can earn strong allies,
  • Not Synced
    especially in high places,
  • Not Synced
    is by asking other people for advice.
  • Not Synced
    When we ask other for advice,
  • Not Synced
    they like us because we flatter them,
  • Not Synced
    and we're expressing humility.
  • Not Synced
    And this really works to solve
    another double bind.
  • Not Synced
    And that's the self-promotion double bind.
  • Not Synced
    The self-promotion double bind
  • Not Synced
    is that if we don't advertise
    our accomplishments,
  • Not Synced
    no one notices.
  • Not Synced
    And if we do,
  • Not Synced
    we're not likeable.
  • Not Synced
    But if we ask for advice about
    one of our accomplishments,
  • Not Synced
    we are able to be competent
    in their eyes but also be likeable.
  • Not Synced
    And this is so powerful,
  • Not Synced
    it even works when you see it coming.
  • Not Synced
    There have been multiple times in life
    when I have been forewarned
  • Not Synced
    that a low-power person has been given
    the advice to come ask me for advice.
  • Not Synced
    And I want to notice
    three things about this.
  • Not Synced
    First, I knew they were going
    to come ask me for advice.
  • Not Synced
    Two, I've actually done research
    on the strategic benefits
  • Not Synced
    of asking for advice.
  • Not Synced
    And three,
  • Not Synced
    it still worked.
  • Not Synced
    I took their perspective,
  • Not Synced
    I became more invested in their calls,
  • Not Synced
    I became more committed to them
    because they asked for advice.
  • Not Synced
    Now another time we feel more
    confident speaking up
  • Not Synced
    is when we have expertise.
  • Not Synced
    Expertise gives up credibility.
  • Not Synced
    Now when we have high power,
  • Not Synced
    we already have credibility.
  • Not Synced
    We only need good evidence.
  • Not Synced
    When we lack power,
  • Not Synced
    we don't have the credibility,
  • Not Synced
    we need excellent evidence.
  • Not Synced
    And one of the ways that we can
    come across as an expert
  • Not Synced
    is by tapping into our passion.
  • Not Synced
    I want everyone in the next few days
    to go up to friend of theirs,
  • Not Synced
    and just say to them,
  • Not Synced
    "I want you to describe
    a passion of yours to me."
  • Not Synced
    I've had people do this all over the world
  • Not Synced
    and I asked them,
  • Not Synced
    "What did you notice about the other
    person when the described their passion?"
  • Not Synced
    And the answers are always the same.
  • Not Synced
    "Their eyes lit up and got big!
  • Not Synced
    They smiled a big beaming smile.
  • Not Synced
    They used their hand all over --
  • Not Synced
    I had to duck because their
    hands were coming at me.
  • Not Synced
    They talk quickly
    with a little higher pitch.
  • Not Synced
    And they leaned in as if
    telling me a secret."
  • Not Synced
    And then I said to them,
  • Not Synced
    "What happened to you
    as you listened to their passion?"
  • Not Synced
    And they said,
  • Not Synced
    "My eyes lit up!
  • Not Synced
    I smiled,
  • Not Synced
    I leaned in."
  • Not Synced
    When we tap into our passion,
  • Not Synced
    we give ourselves the courage,
  • Not Synced
    and our own [audience],
  • Not Synced
    to speak up,
  • Not Synced
    but we also get the permission
    from others to speak up.
  • Not Synced
    And tapping into our passion even works
    when we come across as too weak.
  • Not Synced
    Both men and women get punished
    at work when they shed tears.
  • Not Synced
    But [Lizzie Wolf] has shown
  • Not Synced
    that when we frame our strong
    emotions as passion,
  • Not Synced
    the condemnation of our crying
    disappears for both men and women.
  • Not Synced
    I want to end with a few words
    from my late father
  • Not Synced
    that he spoke at my twin
    brother's wedding.
  • Not Synced
    And here's a picture of us.
  • Not Synced
    My dad was a psychologist like me,
  • Not Synced
    but his real love and his real
    passion was cinema,
  • Not Synced
    like my brother.
  • Not Synced
    And so he wrote a speech
    for my brother's wedding
  • Not Synced
    about the roles we play
    in the human comedy.
  • Not Synced
    And he said,
  • Not Synced
    "The lighter you touch,
  • Not Synced
    the better you become at proving
    and enriching your performance.
  • Not Synced
    Those who embrace their roles,
  • Not Synced
    and work to improve their performance,
  • Not Synced
    grow, change and expand the self.
  • Not Synced
    Play it well,
  • Not Synced
    and your days will be mostly joyful."

    And what my dad was saying
  • Not Synced
    is that we've all been assigned
    ranges and roles in this world,
  • Not Synced
    but he was also saying
    the essence of this talk.
  • Not Synced
    Those roles and ranges are constantly
    expanding and evolving.
  • Not Synced
    So when a scene calls for it,
  • Not Synced
    be a ferocious mama bear
  • Not Synced
    and a humble advice seeker.
  • Not Synced
    Have excellent evidence and strong allies.
  • Not Synced
    Be a passionate perspective-taker.
  • Not Synced
    And if you use those tools --
  • Not Synced
    and each and every one of you
    can use these tools --
  • Not Synced
    you will expand your range
    of acceptable behavior,
  • Not Synced
    and your days will mostly be joyful.
